The Six-Layer Method

AI operating model design is a discipline, and it has a structure.

It is not a mystery, and it is not reserved for organisations with exceptional talent or unlimited budgets. The Six-Layer Method is a design framework for organisations in which AI is a core part of how work gets done, not a project, a pilot or a side tool.

The six layers

Designed in order, each feeding the next

  1. 1

    Human-AI Workforce

Which tasks AI performs, which people keep, and who is accountable for every AI output. The unit of design is the task, not the job.

  2. 2

    Process Execution

Processes redesigned for AI as they are really run, with explicit handoffs, exception paths and ways to detect failure.

  3. 3

    Decision-Making

Decisions classified by type, with defined human review and a real ability to override an AI recommendation.

  4. 4

    Knowledge

Your organisation’s own expertise, context and institutional memory, made available to the AI working in your processes.

  5. 5

    Technology

Platforms chosen last, against the requirements the first four layers produce.

  6. 6

    Governance

One framework that every new AI deployment is assessed against before it goes live.

Why the order matters

The sequence in which design decisions are made matters as much as the decisions themselves. Technology chosen before the process is designed tends to shape the process instead of serving it. Governance designed after deployment can only manage consequences, not prevent them.

Each layer produces requirements that the next must satisfy. The method works because it treats all six in sequence and in relation to each other, as one integrated design and not a checklist.

The book

The AI Works. Your Operating Model Doesn’t.

How to Redesign Your Organisation So AI Actually Delivers

This is a practitioner book. It is not a book about AI. It is a book about what AI integration demands of operating model design, which is a different subject.

It sets out the Six-Layer Method in full, with the maturity model, diagnostic tools and case material that articles cannot carry.

The method, one layer at a time

Three articles set out the problem. Eight more introduce the method and work through it layer by layer.

Earlier writing: before the Six-Layer Method, I wrote Designing for Execution, a ten-article series on the operating model as the bridge between strategy and delivery. It remains available on LinkedIn.
